Google Performance Max: How to Run It Without Wasting Your Budget
Performance Max hands your campaign to Google's automation. Here is what you still control, when it works, and the settings that stop it burning money.

Performance Max is Google's attempt to replace campaign management with automation. You supply assets, a budget and a conversion goal; Google decides where the ads run — Search, Shopping, YouTube, Display, Gmail, Maps — and to whom. For some advertisers it is the best-performing campaign type available. For others it quietly spends a month's budget on worthless traffic. The difference is almost entirely in the setup.
What You Actually Still Control
The common complaint is that PMax is a black box. It is less of one than people assume. Four levers matter more than anything else:
- <strong>Conversion definition.</strong> This is the single biggest lever. PMax optimises relentlessly toward whatever you tell it a conversion is. Define it as "page view" and it will find you the cheapest possible page views.
- <strong>Asset quality.</strong> The algorithm can only combine what you give it. Weak creative caps performance regardless of budget.
- <strong>Audience signals.</strong> Not targeting, but a starting hint. Good signals shorten the learning phase considerably.
- <strong>Exclusions.</strong> Brand terms, existing customers, irrelevant placements, poor-quality regions.
The Conversion Problem That Ruins Most Accounts
If you count every form fill equally, PMax will optimise toward whichever form fills are easiest to obtain — which are usually the least qualified. We regularly take over accounts showing an excellent cost per conversion and a sales team complaining they have not had a real enquiry in weeks.
- Assign different conversion values to different actions. A quote request is not worth the same as a brochure download
- Where possible, import qualified-lead status back from your CRM so the algorithm learns what a good lead looks like
- Never optimise a lead-gen PMax campaign toward a soft action like time-on-page

When Performance Max Is the Right Choice
- <strong>E-commerce with a healthy product feed.</strong> This is where PMax genuinely excels — it was built on Shopping. See our e-commerce guide for the organic side.
- <strong>Accounts with real conversion volume.</strong> Below roughly 30 conversions a month, the automation has too little data to learn from.
- <strong>Broad, visually driven products</strong> where discovery matters as much as intent.
- <strong>Advertisers with genuine creative capacity</strong> — multiple images, several videos, varied copy.
When to Avoid It
- <strong>Small budgets.</strong> Under ₹75,000 a month in most Indian categories, a tightly managed Search campaign will beat PMax comfortably.
- <strong>High-consideration B2B with long sales cycles</strong> where a "conversion" is months from revenue.
- <strong>Categories where you must control messaging precisely</strong> — regulated finance, healthcare claims, RERA-governed real estate.
- <strong>Accounts with no creative assets.</strong> PMax with one logo and two stock images will underperform every time.
Setting Up So It Learns Faster
- <strong>Feed it more assets than the minimum.</strong> Five headlines is the floor; give it fifteen genuinely different ones. Include at least three videos — if you supply none, Google auto-generates poor ones.
- <strong>Use asset groups by theme,</strong> not one group for everything. Separate by product line or service so the creative stays relevant.
- <strong>Add audience signals</strong> from your customer list, website visitors and high-intent search terms. This is a starting point, not a restriction.
- <strong>Set a budget you will leave alone for three weeks.</strong> Every significant change restarts the learning phase.
- <strong>Start with a target CPA slightly above</strong> what you actually want, then tighten gradually. Setting an aggressive target from day one starves the campaign of data.
Running It Alongside Search
PMax and standard Search campaigns compete in the same auctions, and exact-match Search generally wins the query when both are eligible. The structure that works for most Indian advertisers: keep a tightly managed Search campaign on your highest-intent, highest-value keywords, and let PMax handle discovery and the long tail around it. Do not let PMax be your only campaign type unless you are pure e-commerce.
